It's always hard, but I've learned over the years that being straightforward with the criticism is really the best thing for everyone involved.

Yes, you have to make judgments about how serious the criticism is (is mild stuff that you don't really want to tarnish them with in a written review, but could tell them privately for instance), but if it's real and serious it's better for them to know sooner and have a chance to fix it or recognize that this isn't the right long term choice for them. There's nothing worse than the 6th yr.+ associate who suddenly finds out that partnership isn't in the cards for them when they thought they were going to get there.
