it's actually not that hard. when a gym upgrades through others fighting there will be open spots. stick a pokemon in when you find one like that

and then go in the shop and collect your reward
you don't have to be king as far as I know (not sure yet) and you have to do anything. Eventually if the gym is beaten you'll have your pokemon available again but it will need to be healed
