It was kept a secret from the unit commanders. they didn't get word until 24 hours before. that's why they didn't have food, warm clothes.
They intended to advance like an army is supposed to, many spread out advances, 10 in all, but the Ukraines began to blow up bridges, requiring rerouting but the units had 40-50 year old maps that didn't have towns build since ... defense found metal boxes labeled SECRET which held maps and their entire operational plan.
eventually the russians ended up in a single mass traffic jam.
